DIAGNOSTIC FRAMEWORK

How to identify your revenue bottleneck

A revenue bottleneck is the constraint that most limits the flow from qualified demand to a completed sale or repeat purchase.

Start with evidence from the whole journey

Review how people discover you, what they do on the website, how enquiries or orders are handled, and what happens after the sale. A weak result at one stage can have a cause earlier in the journey.

Compare stages over the same period, using the CRM and transaction records as the reference for sales outcomes. Avoid treating a platform’s lead or purchase count as the complete business result.

1. Is there enough qualified demand?

If too few suitable buyers reach the business, examine the customer profile, offer, targeting, channel access, and message. More automation will not resolve an audience or acquisition problem.

For B2B, review target-account coverage and qualified conversations. For e-commerce, review traffic quality and acquisition costs alongside margin.

2. Does the visit turn into an action?

If relevant visitors arrive but do not enquire or buy, examine the offer, page content, product information, trust, and friction. Separate traffic segments before deciding that the whole website has a conversion problem.

3. Does the team follow through?

If enquiries arrive but opportunities stall, inspect response time, ownership, qualification, appointment attendance, and follow-up. Define the next action at each stage and check whether the team can see and complete it.

4. Do customers return?

If acquisition works but growth depends on buying every order again, review product experience, repeat-purchase behavior, and lifecycle communication. Compare customer cohorts over comparable time windows.

5. Is manual work constraining a working process?

Once acquisition and conversion work, identify repeated handoffs that slow the team or introduce errors. Automate a defined process with a clear owner, failure handling, and a source of truth.

What a diagnosis should produce

The output is an evidence-backed priority: which constraint to address, why it comes first, what to build, who owns it, and how progress will be measured. If the evidence is incomplete, define the measurement needed before committing to the implementation.
