The Situation
South Africa’s telecoms market is one of the most contested search environments on the continent. Vodafone South Africa entered JMI’s engagement in 2021 with strong brand awareness but an organic search presence that wasn’t converting it into qualified leads. Competitors were dominating the “best mobile plan” and “cheapest data bundles” queries that drove the majority of plan upgrade intent.
The challenge was twofold: technical debt on a large-scale site with regional content for nine provinces, and a content strategy that addressed brand queries but missed the commercial-intent mid-funnel entirely.
The brief: Increase qualified leads from organic. Reduce CPA from paid by giving sales teams more organic-sourced pipeline.
Phase 1 โ SEO (2021โ2024)
The Approach
JMI’s audit found that Vodafone South Africa’s site had significant crawlability problems caused by dynamic URL parameters on plan comparison pages โ the exact pages with the highest commercial intent. Google was unable to reliably index the most important pages on the site.
Technical Remediation (Q1โQ2 2021)
JMI resolved URL parameter issues through a combination of canonicalization and static landing page creation for the top 30 plan comparison queries. Page speed was optimized for the South African mobile-first context, where 84% of traffic comes from mobile on slower connections โ targeting LCP improvements for 3G load conditions, not just desktop benchmarks.
Commercial Content Strategy (Q2 2021โ2023)
JMI built a content architecture around South Africa’s unique telecoms buying journey. Key content pillars:

The New Reality
In 2025, JMI identified a significant shift in how South African consumers were researching telecoms plans: AI tools โ particularly Perplexity and ChatGPT โ were being used to compare plans directly, with users asking “Which is the best mobile data plan in South Africa right now?” and acting on AI-generated recommendations without clicking through to any carrier’s site.
Vodafone South Africa risked being invisible in this new discovery layer despite holding strong SEO positions.
The AEO Approach
JMI implemented structured data at plan level, restructured comparison content into discrete AI-extractable answer blocks, and executed a citation-building campaign targeting South African tech review sites and financial comparison platforms that AI engines use as sources for telecoms recommendations. 58 new third-party citations were secured within 5 months.
